In a world saturated with phishing simulations and tired security awareness slideshows, is your cyber awareness program really up to muster?
Let me walk you through a Red Team scenario that takes the human attack surface cyber threat to a whole new level by orchestrating a symphony of Artificial Intelligence (AI ) agents to perform the perfect compromise. What happened next was not just a breach, it was a revelation showing how a Red Team of AI agents played a company like a violin.
The Engagement Brief
The client was confident. Layers of security controls. Multi-factor authentication (MFA) across the company. Zero Trust principles and security by design … somewhat implemented, and recent ISO27001 and SOC2 credentials that still had the marketing team glowing.
They asked the red team for an up to date ‘realistic threat simulation‘ using up to date techniques. They got more than they bargained for.
Act I – The AI Tiering Model
The Red Team architected a multi-agent AI ecosystem. Each agent had a role, think of it like a cyber heist movie crew, but all of them lived in cloud based serverless compute instances backed off on a limitless analytical datalake with real time access to all public internet and deep/dark web resources, not safehouses.
The Players:
- ReconBot – A passive collector scraping social signals, GitHub commits, calendar metadata and open-source intelligence. It created accurate profiles of staff, tone of voice, key business events and comms patterns.
- PersonaForge – A generative agent that built realistic synthetic identities based on the recon data; new hires, tech partners, even a fake senior exec with a bespoke digital footprint.
- VoiceMorph – A text-to-speech agent fine-tuned to mimic real voices using public webinar recordings, social media clips and YouTube / LinkedIn videos. It generated outbound voicemail and even Teams call drop-ins.
- MessageCrafter – The linguistic brain. It generated context-aware emails, full of corporate nuance and familiar phrasing, all grounded in the day-to-day language of the org.
- PayloadWeaver – Created live payloads that matched the org’s endpoint profile. Windows updates wrapped in PowerShell. Mac Mobile Device Management (MDM) profile links. All sandbox-aware.
Act II – The Compromise
The entry vector was deceptively simple, an email. Not a Nigerian prince. Not a ‘you’ve won a prize‘ lure. But a quarterly roadmap discussion invite, cc’d from a fake new Vive President of Product (created by PersonaForge), complete with a Teams link and a PDF prep doc hosted on an immaculately cloned SharePoint and Confluence pages.
The recipient (an actual mid-level IT engineer) replied, rescheduled and eventually clicked. The PDF auto-downloaded a harmless-looking LNK file. Moments later, PayloadWeaver executed a beacon.
Initial foothold achieved.
Act III – Trust, Simulated
Once inside, lateral movement was not rushed. The agents waited and observed. ReconBot went internal, scanning internal Slack/Teams messages and SharePoint/Confluence collaboration structures and cadence.
Meanwhile, VoiceMorph called the service desk impersonating an exec, asking for an urgent password reset due to travel issues. Social engineering, delivered in perfect cadence. The unsuspecting helpdesk agent complied.
Identity compromise (Domain credentials) achieved.
Act IV – Persistence
The Red Team didn’t go nuclear. No ransomware. No data dump. Instead, they inserted subtle backdoors in service accounts with stale ownership. The client’s cloud systems were now puppeteered without tripping alarms.
Before exfiltrating anything, the Red Team left breadcrumbs (fake outbound webhooks, decoy credentials) in memory, a hidden Slack bot/Teams channel and strategically embolded letters in a secure confluence page that spelt out a message when extrapolated, to show how deeply they had embedded without detection.
Epilogue – The Report Nobody Expected
The client’s CISO was stunned. Not because they’d been breached, that was the point of the test. But by how human it all felt.
The team had not sent spam. They had built relationships. They had not brute-forced access. They had asked for it, politely, professionally, convincingly.
They realised the real threat wasn’t some hoodie-wearing hacker in a basement. It was a hive of AI agents that could think, speak and act like them, better than them.
Takeaway – Your Attack Surface Now Includes Trust
The traditional security stack assumes attacks are noisy. That social engineering is clumsy. That email banners and security training will catch the worst of it.
But the next generation of Red Teams and real attackers, are using AI to scale persuasion and personalise manipulation. Multi-modal compromise is here, email, voice, video, even your org’s own words used against it.
To nuance a well know phrase in cyber … It’s no longer about if you’ll be tricked. It is when and how convincingly.
